Disciplined 9-phase pipeline for auditing, researching, and improving a Claude Code skill library.
Problem: Skill libraries drift. Rules go stale. Descriptions balloon. Two skills silently fight for the same filePattern. Research from 6 months ago needs re-verification. Doing that maintenance by hand is slow, inconsistent, and usually skipped.
Solution: /skill-forge — a single slash command that runs a 9-phase maintenance pipeline on any project's skill library, with human checkpoints between every phase.

Every phase ends with a one-screen summary. In autopilot (the default), the pipeline auto-advances between non-write phases and stops at five mandatory consent/cost gates (first-pass approval, research cost, rogue-agent check, second-pass approval, structure/QA writes). With --interactive, you get a clickable dialog (Continue / Skip / Explain more / Stop) after every phase — not a text prompt you might miss while skimming. Run --phase=audit or --from-phase=5 to enter mid-pipeline.

- Verification discipline baked in — every added rule must have a source URL; agents are rejected for unverified claims
- Progressive disclosure default — any skill > 500 lines gets auto-refactored into main + references/
- Third-party skills never auto-installed — Phase 3 clones for review only; you pick what to keep
- Parallelism capped at 3 agents — deliberate safety margin under the ~10-concurrent warning threshold
- Backups before edits — Phase 4 creates a tarball snapshot of

- No fabrication — every rule cites a source
- Progressive disclosure default — split any SKILL.md over 500 lines (audit.sh enforces)
- Never auto-install third-party skills — review-then-extract only

Q: Does this work with anything other than Claude Code?
A: The methodology generalizes to any agent skill library. The specific script (audit.sh) and slash command are Claude-Code-specific. Port-friendly if you're using Cursor, Windsurf, or a custom harness.
Q: What does Phase 5 cost? A: ~$0.50-1.00 per research agent × 5-8 streams ≈ $3-8 total per full run. Phase 5 is consent-gated — you'll see the estimate before it spawns.
Q: Can I use it on projects that already have .claude/commands/ / .claude/skills/?
A: Yes. The audit handles per-project skills as well as user-level ~/.claude/skills/.
Q: Is this safe to run against skills I didn't write? A: The tool never auto-installs or auto-deletes. Every edit is applied with a backup. Phase 6's approval gate asks for confirmation on every change — edits to existing skills and new-skill creation alike. Read Phase 4's change log before Phase 5 kicks off if you're nervous.

Version 0.3.0 — post-audit hardening release: a 430-agent adversarial audit (87 confirmed findings) plus a 32-gap analysis drove consent-gate, audit-rule, and installer fixes across the pipeline. Built and dogfooded on real production skill libraries.
Known limitations:
- Parallel agent output is only as good as whichever web-research tool the agent has access to. Rare flaky runs need a manual retry.
- The candidate-cloning step assumes
git+npxare on your PATH. audit.shhasn't been tested on native Windows shells — WSL works fine.
